Disd Intersession Calendar – Derek Little, Dallas ISD’s deputy superintendent of teaching and learning, was the leader responsible for overseeing the intersession pilot program. Derek may have spent 30-50% of his time on this work during the design process. He used staff and others to help when needed, but it took him a long time to push it.

He also had access to key decision makers to resolve key issues and keep the work going. Dallas ISD’s approach to the intersessional pilot project had another distinctive feature: District leaders made rigorous and transparent design decisions every step of the way.

By making decisions, understanding the desired experience, and expressing a willingness to adapt along the way, the pilot developed even when faced with uncertainty about the ultimate goal. The district consistently communicated to schools that parts of the implementation were fixed and open to flexibility, maximizing the autonomy of school leaders regarding their school’s ultimate intersession vision.

During the engagement process, Dallas ISD ensured that the information was representative of the families for which its intersession model was developed. This allowed Dallas ISD to create a vision based on a deep understanding of the experiences of students, parents, and teachers.

In addition to an ongoing focus on continuous improvement, Dallas ISD continued to use these communication challenges to gather feedback from these groups as key parts of the design changed along the way. With many sessions taking place during the school year, continuous improvement has played a vital role in ensuring that broken elements of the program are quickly fixed and mistakes are not repeated.

The district purposefully tested key elements of its design during the first few weeks of the session, analyzed early data, engaged its design teams for input and feedback, and prioritized implementation changes between each session. The intersessional calendar would add 21 instructional days to the academic year with five one-week sessions.

Students in need would be welcome to attend the weeks offered in August, September, November, February and June. Both students and teachers could opt in or out. This leaves time for five additional intersessional weeks spread over the year.

Students selected during gap weeks have the opportunity to receive more personal attention in smaller groups, and teachers will benefit from additional planning time at the beginning of each gap week. Not all students will be asked to attend additional intersessional weeks.

In addition to this broader engagement with stakeholders, Dallas ISD engaged the district’s administrative leaders early in the design process and regularly checked in points, allowing them to make changes. We brought together leaders from a dozen leading districts across the country and our colleagues at the Carnegie Foundation to identify three keys to success that have helped Dallas ISD overcome some of these obstacles to the extended calendar year.

This year, we selected three improvement cycles from Dallas ISD’s intersessional work. The examples here are much more succinct than the reality, which is often a constant mess of real-life perfection. But they show what the district was able to achieve with dedicated capacity and stakeholder engagement, making tough decisions throughout the project, from design to implementation and all the changes along the way.

The continuous improvement approach to program development and implementation is not new to many school districts. But at a time when many areas are still fighting fires, strategic planning for COVID recovery funds can be overwhelming.

Even more so is the idea of ​​devoting time and resources to continuous improvement. Simply saying, “Set it and forget it” won’t work. With large-scale learning disruption and intense scrutiny of the use of ESER dollars, continuous improvement is more important than ever.

Districts need to test new approaches, implement prototypes quickly, and perhaps most importantly, measure, communicate, and adapt as they learn what works.
